How to fill an under-booked youth-sports league before it starts
An under-booked league isn't a marketing problem — it's a targeting problem. Here's how to find the families most likely to fill each open spot, and the timing that actually converts them.
Every youth-sports operator has them: the Wednesday 5th/6th-grade league that's at 60% with two weeks to go, the spring skills clinic that's half full, the camp week nobody's talking about. The instinct is to email the whole family list — again — and hope. That rarely moves the number, because an under-booked league isn't a marketing problem. It's a targeting problem.
First, know exactly what the empty seats are worth
Before you promote anything, put a number on the gap. An open spot is worth precisely its registration price:
Open spots × your real per-registration fee = recoverable revenue
A league that caps at 40 and sits at 27 has 13 open spots. At a $200 registration, that's $2,600 sitting on the shelf for that one program. Do it across every under-filled class, camp, and league and you'll usually find five figures of exact, recoverable revenue you'd been treating as "just how the season went."
Ranking your programs by open-spots-times-price does something useful: it tells you which gap to close first. The half-empty premium travel program is worth more than the clinic that's one kid short. Fill in that order.
The families who fill a league are already in your data
Here's what a generic blast misses: the family most likely to register for your Wednesday 5th/6th-grade basketball league is not a random name on your list. It's a specific, findable person:
- Prior players in that sport. A kid who played last season is the single strongest signal. They know you, they liked it, they're the easiest yes.
- The right age band, right now. A 5th grader this year was a 4th grader last year. Kids age into leagues on a schedule — target the families whose child just moved into the bracket.
- Lapsed families. Enrolled two seasons ago, went quiet. Cheapest revenue you'll ever win back — they already trust you.
- Siblings of current players. You're already in the building with this family every week. Cross-enrolling the younger sibling is a conversation, not a cold pitch.
That grounding — which sport, which age, who lapsed, who has a sibling — lives in the booking system you already run. When your outreach is built from it, you're not sending a league promo to 8,000 people and annoying 7,800 of them. You're sending it to the 300 families for whom it's genuinely relevant, which is what turns an open spot into a registration.
Timing beats volume
The other half of filling a league is when. Families don't decide on a random Tuesday in the off-season — they decide when the season starts to feel real and their calendar isn't yet full. The highest-converting window is the two to three weeks before registration closes.
One well-targeted push in that window will out-convert a season-long drip to your whole list. And it compounds: a parent who books early tells the sideline group chat, and now you've got word-of-mouth doing the last few spots for you.
What this looks like when it runs itself
You could do all of this by hand every season — export the roster, cross-reference ages, pull last year's players, build the segment, write the email, remember to send it three weeks out, for every under-booked program. Most operators don't, because there aren't enough hours.
The version that actually happens is the AI running it for you. Calibrate's capacity campaigns surface your under-booked programs automatically, compute the exact revenue in each, and target the specific families most likely to fill each open spot — drafted for your approval before anything sends. Wired to your booking system, it knows the real rosters, ages, prices, and history, so the targeting is grounded rather than guessed. You approve the play; it fills the seats.
Start with your worst-filled program
You don't need a platform to begin — you need a number. Pull your upcoming programs, find the one with the most open spots times the highest price, and identify the ~200–300 families who actually match it (prior players, right age, lapsed, siblings). Reach them in the closing window with something specific to that program. Then watch the fill rate move.
That first-pass math is exactly what a free AI Calibration Call does for your whole schedule — the open-spot revenue, program by program, with the families to target attached, in writing and in just days.
